01The thesis

Most revenue-retention leaks are not pricing problems. They are operational ones.

They come from weak collaboration, slow responses to accounts, unresolved complaints, and teams that were never fully trained or held accountable. This playbook is the repeatable system I run on the ground to fix the operation, so the revenue follows.

Diagnose the team and the numbers first, expose where performance and revenue are leaking, install a new operating standard with real accountability, then embed AI-enabled collaboration so the gains hold after I leave.

02The field sequence

Each facility launch moves through five phases.

Assess
Assess the team, the managers, and the KPI and account data to find where performance and revenue leak.
2 · Expose
Present
Present the discovered gaps and revenue leaks to the team and management, plainly and with the data.
3 · Install
Standardize
Roll out the new operating standard: SOPs, response-time expectations, and accountability reporting.
4 · Enable
AI hub
Stand up the AI collaboration hub so communication, notes, and urgent items flow through one system.
5 · Sustain
Own it
Assign ownership, recover distressed accounts, and train the team so the gains hold at scale.

03The workstreams

Nine workstreams I run on the ground, from diagnosis through sustained accountability.

Retrain for collaboration
Surface where communication and hand-offs break, and reset a clear collaboration standard, because broken hand-offs are where accounts fall through the cracks.

Assess each team member
One-on-one meetings to uncover struggles and blockages, then a personal workflow support plan to rebuild confidence and performance.

Assess the managers
Evaluate management style and the ability to motivate and build a team, and coach where team-building skill is missing.

Find the revenue leaks
Analyze account health, tickets, and complaints to trace where retention leaks originate, then present the findings and the plan to stop them.
Install
New SOPs & accountability
Response-time standards (complaints within 48 hours, tickets within 24 to 48), follow-up reports, and weekly summaries that make accountability visible.
Enable
AI collaboration hub
A central update hub with a NotebookLM workspace per person, a manager analysis framework, and an urgent ticket-and-complaint folder for fast, accountable response.

Generative AI in the SOPs
AI drafts client email responses, reviews contracts, produces marketing creative, summarizes meeting notes, and drives core reminders, always with a human approving anything client-facing.
Sustain
Recover distressed accounts
Work long-standing complaints, find why accounts didn't renew, resolve the issue, and secure the annual renewal where it can be saved.

Ownership & training
Assign an owner for retention at scale, train them in client-relations methodology, and build a training program for the core team.

04The objective
